Modernising a globally recognised luxury retail estate while maintaining continuity
Carrier’s service model has improved operational visibility and technical assurance across the estate. The client now benefits from more structured support, greater asset insight and a data-driven framework for managing risk in a complex flagship environment.
The Client
Protecting the experience of a globally recognised luxury retailer while modernising established infrastructure is a complex challenge. Precise climate control supports customer comfort, high-value goods and operational continuity across its UK flagship store and distribution centre. The estate includes 25 Carrier chillers and around 350 light commercial DX systems: with the flagship store’s chiller fleet becoming a strategic priority due to its complexity and the need for uninterrupted operation.
The Challenge
For this client, climate control is business critical. Service continuity is essential, as disruption could affect customer comfort, stock protection and day-to-day operations. The challenge was to stabilise an established HVAC estate within a Grade II-listed building while keeping the store trading and supporting long-term heating electrification and decarbonisation.
Carrier and the client identified five priorities:
- Service performance: improve response consistency and access to proactive technical guidance.
- Ageing assets: the 12-15-year-old chiller fleet required assessment to support reliability, efficiency and lifecycle planning.
- Capital investment planning: develop an approach that balanced immediate repair requirements with long-term asset value.
- Decarbonisation: establish a phased engineering roadmap to support the future transition from gas-fired heating to electric heat pumps.
- Operational constraints: modernisation needed to be delivered within a Grade II-listed, space-constrained building that operated 12 hours a day, seven days a week. This called for more than routine maintenance: the client needed a proactive, data-led engineering partner.
The Solution
Carrier developed a service-led modernisation approach that aligned day-to-day maintenance with the client’s operational, financial and sustainability priorities. Working directly with the client under a ‘Trusted Adviser’ model, Carrier combined engineering expertise with practical asset planning.
The solution focused on:
- Digital oversight: Carrier connected all 25 chillers to the Abound™ HVAC Performance Platform, enabling real-time data logging, fault detection, and continuous operational performance monitoring.
- Modernisation roadmap: a five-year plan that prioritised life-extension repairs where appropriate, and phased replacement of assets approaching end of life.
- Future technology validation: the client visited Carrier’s Montluel factory in France to assess heat pump technologies and non-ozone-depleting HFO refrigerant options as part of its long-term heating strategy.
This approach addressed immediate service requirements while establishing a clear technical pathway for the long-term partnership, which began in October 2025.
The Result
Carrier’s service model has improved operational visibility and technical assurance across the estate. The client now benefits from more structured support, greater asset insight and a data-driven framework for managing risk in a complex flagship environment.
Early outcomes include:
- Restored service performance: response times and technical support now meet the client’s operational expectations.
- Decarbonisation upgrade underway: a critical plantroom chiller is undergoing a comprehensive mechanical retrofit, incorporating low-GWP HFO refrigerants, upgraded controls and high-efficiency replacement compressors.
- Enhanced asset management: Targeted mechanical overhauls have restored performance and efficiency across selected critical chillers, supporting informed long-term asset planning and capital investment decisions.
- Data-led decision making: Abound™ provides actionable performance data to support budgeting, operational optimisation and future modernisation programmes.
For premium retail estates, modernisation must be delivered without compromising day-to-day operations. Carrier’s approach combines asset insight, engineering expertise and phased investment planning to help complex estates enhance operational resilience, improve capital efficiency and maintain business continuity.
